Sales-ops AI agent that ended the Monday spreadsheet
A 40-person B2B team replaced a weekly manual rollup with an agent that drafts the same report in minutes.
The problem
Every Monday, two sales-ops analysts spent the morning pulling CRM exports, joining them with calendar and call data, and writing a narrative for the head of sales. By the time the report landed, the week was already half-shaped by stale numbers. The team didn't want a dashboard — they wanted the narrative, on time, without the manual labor.
Constraints
- CRM data lived in Salesforce with a custom object model the team couldn't restructure mid-quarter.
- Output had to read like the existing Monday memo — same voice, same sections — so the head of sales didn't have to relearn the format.
- Strict data boundary: no customer names or deal values could leave the company's cloud perimeter.
Approach
- Week 1: sat with the two analysts for two full Mondays, recorded every join, filter, and judgment call they made, then turned that into a typed prompt and tool schema.
- Week 1-2: built the agent on Claude with tool calls into Salesforce, Gong, and Google Calendar, hosted inside the client's own AWS account.
- Week 2: wrote evaluations against the last 12 weeks of human-written memos so we could tell when the agent drifted from the team's voice.
- Week 3: ran the agent in shadow mode for two Mondays — humans wrote the real memo, agent drafted its version, the head of sales picked which sections to keep.
Artifacts handed over
- An agent that drafts the Monday memo in under five minutes and posts it to a Slack channel for human review.
- An evaluation harness the team runs whenever they change a prompt or tool — green or red, no guessing.
- Documented runbook for the analysts, who now spend Mondays on pipeline review instead of data plumbing.
Outcome
The Monday memo arrives before the 9am sales standup instead of after lunch. The two analysts kept their jobs and moved up the stack — they now run the evaluation harness, tune the prompts, and own deal-desk work that used to slip to Wednesday. The head of sales gets the narrative she asked for, in the voice she already trusts. Nothing about the CRM model had to change.
